Not sure what you mean by gears, the transmission or the timing belt pulleys. When you replaced the head gasket, did it ever run afterwards?

My area of expertise is the 6 cylinder 3.0 litre, but I imagine the 2.5 is very similar. There is a crank mark on the crank shaft pulley, the mark is on the back side and aligns with a mark on the oil pump that surrounds the crank shaft. The cam gears are marked also but very hard to see these small triangle shapes. You must place the crankshaft on it's mark first, that will allow you to spin both cam shafts to get their marks.

Now, when you did your disassembly, did you remove the timing belt gears from the cams? If so, did you mark where the fit gears to cams? If not you will have one of three ways for each cam as a possibility, lots of trial and error then. Each time you will have to compress the timing belt dampener.

After each possible position, you must rotate the engine by hand two revololutions to check for interference.

If your timing is correct and you still do not have compression, there is a possibility that the valve lifters are over pumped and not allowing the valves to fully close, this will go back to normal with engine cranking.

Get back with more info and questions.
