Ibob, is your pedal firm until you start the engine? If so that could be the brake booster/servo.
Was the soft pedal the reason you replaced the rear calipers, or did this symptom occur AFTER? Sometimes it is best to pressure bleed from the calipers to the master...removes more air.

It could be a vaccum leak or a booster.
But if you shut the car off the pedal should be soft for one or 2 pushes and then it will get hard as you use the reserve vaccum in the booster.That is normal.
But if you shut it off and let it sit for about 1 min and then try to hit it and it is stiff then the booster or something like that is bad.

My next step will be to replace the vacuum booster check valve and the hose from the booster to the manifold. I never got around to it, though...I've kinda gotten used to it soft feel. They DO stop OK.
If you do it post the results!
